Pre-revenue, an agency retainer ($3K to $15K/month) typically delivers six months of polished assets and zero paying customers. The work the founder needs to do – figuring out who the customer is and what they will pay for – is not the work an agency does well.

## Why

- Agencies optimise for retainer length, not customer revenue. Their incentive ends when you cancel, not when you reach product-market fit.
- Once you have a working offer (3 to 5 paying customers, repeatable acquisition story), an agency can compound it. Before that, they cannot.
- Cheaper alternative: hire a single freelancer for one specific deliverable (a sales page, a 5-email sequence) with a fixed scope.
