# Conversion rates for agency owners

Proposal-to-close rate is 20 to 40% for warm referrals, 10 to 20% for cold inbound. The bottleneck is usually upstream – wrong-fit traffic.

## Funnel-stage directional ranges

All ranges are directional. They depend on traffic source, price point, audience warmth, and cohort tightness.

### Site traffic → contact form fill

**Directional range.** 0.5% to 2%

Total visitor-to-contact. Below 0.5% means positioning is too generic (Wrong Person); above 2% on cold traffic usually means form is too low-friction (under-qualifying).

### Form fill → discovery call booked

**Directional range.** 30% to 70%

Depends on the form's qualifier questions. Soft forms book 60 to 70%; qualified forms book 30 to 50% but produce 5 to 10x better calls.

### Discovery call → proposal sent

**Directional range.** 30% to 60%

Below 30% means discovery isn't surfacing fit; above 60% usually means the agency proposes for everyone (poor qualification mid-call).

### Proposal → signed engagement

**Directional range.** 20% to 40%

For warm referrals: 40 to 60%. For cold inbound: 10 to 25%. Below 10% means proposals don't address the right cohort.

## What good looks like

1 to 3 qualified discovery calls per month, 30%+ proposal close rate, average engagement value $5K+ monthly retainer. Pipeline volume is small but high-quality.

## What broken looks like

5+ discovery calls per month with <10% close, leads asking for hourly rates, scope wars on every proposal. Wrong-fit traffic upstream is the diagnosis.

## Most common Brunson diagnosis

When agency owners hit the diagnostic with flat numbers, the most-common label that comes back is **Wrong Person**. That doesn't mean every flat-rate cohort lands there – it's a directional prior worth checking first.

### Why are my discovery calls full of wrong-fit prospects?

Almost always a Wrong Person diagnosis: the homepage doesn't specify which cohort the agency works with. Niching the homepage to one cohort (vertical or transformation) reduces volume but lifts call quality 3 to 5x.

### Should I publish my pricing on the agency site?

Either floor-pricing ('engagements start at $X/month') or 'Contact us'. The floor filters tire-kickers; full pricing usually disqualifies negotiation room. Most successful agencies show floor pricing.

### What's a healthy MRR for a 5-person agency?
